After controversy of last week back in a more interesting subject, that of lean six sigma.

The last time I presented what I was doing the mind map and how it allowed me to go back to "roots causes" of problems. As I said this mind map is often used as a fishbone. I take this opportunity to inform you that the software XMind became free. This allows you to make mind maps. It is very effective to achieve "beautiful" mind maps for powerpoint presentations. In particular you can find models of the fishbone type like this:

The brainstorming session:

I will let you surf right to left to go into detail the brainstorm for my part I will just give you a few things that I think are important.
one hand it is essential to prepare the meeting. This includes some ideas before the brainstorming session. On the one hand it allows you to properly get back into the mind map and head to remind you of the problems that everyone had cast. On the other hand if the brainstorming "Shall", that is, if nobody wants to engage in discussion, at least it gives you an initial idea on which others can bounce back.

It is also very important to educate people around the table on the basic rules to follow during the meeting, namely:
Do not judge ideas. For example, what I am saying is that if someone expresses an opinion on any idea (it has already done it does not work! Is impossible to implement! It will not work!. .. etc..) it has the duty to express two ideas on the same issue! I can assure you AC cooled as the most austere! ;-)
It is important to note that the brainstorming phase is only used to generate ideas. We're still not whether we will implement them. This is another step.

For these brainstorming sessions, personally I recommend not to include in the team hierarchy. The presence of supervisors may inhibit some people and thus make the session completely unsuccessful.

Regarding the course of brainstorming himself personally, I plan on a screen and my mind map as and when new ideas, add branches to my mind map by adding a small "bulb" like this one:

Once you have gone through all the "roots causes" and you've posted ideas for improvements, the brainstorming session must be a synthesis.


Synthesis and restitution:

During the brainstorming session, many ideas have been expressed (hopefully ;-). It is therefore necessary to synthesize all these ideas. Synthesize the ideas that is to review every order to draw the outline. For example you have ideas for process improvements by adding control manuals. You will also be improvements to the information system ... etc.. We must therefore make combination of ideas so that the whole is more "digestible." Once you have gathered your ideas by topic so you can resume excel in a matrix that will allow you to note their impact and feasibility as this one:

Once you have built this template, you will go see each person who participated in the brainstorming meeting and you would asked to rate the level of impact it considers each of the many ideas in mind to recall the context and the problem to solve. Important point: avoid in your system notes the safe haven (core values), for example if you request a score of 0 to 10: Prohibit note 5. Personally I score of 1 to 4.

Feasibility Matrix \\ impact:
Once you've made the rounds of all the people you have notes on the themes and ideas on the detail of each theme. So you can make an average grade cast. Concerning the feasibility

: it has no need to be increased the trial of each person. For the feasibility you must stay on the factual: Does this can be put in place overnight. Does it have to require a full project? Is it necessary to launch applications for investment? ... Etc..

Now all your ideas and themes are noted, so you can inject it all in "Minitab" and generate the matrix feasibility \\ impact like this:


This matrix shows very clearly that they are ideas to implement priority. There is more than! ;-)

Now that you know how do I actually am going to express what I feel about the robustness of this method. It has not escaped you that the brainstorming session and scoring that follows uses a lot of subjectivity. Indeed we are here on transactional processes, we are not on a assembly line. Also it is difficult to quantify the benefit of ideas from experimental design and other correlation coefficient.
During my LSS projects, when I was asked to present this kind of matrix management saying but if you put that in place of how we will improve the process ... My answer: I do not know! What is certain is that if things are not quantifiable method is no less robust! I said:
When you make a mind map: you review all the roots involved. Then during the brainstorming session you fit all the ideas on improving the roots causes. Subjectivity transpire during this brainstorming session ... and rightly so! But then the method of scoring objectivity reintroduced since those notes when ideas are detached from the membership of the idea (originally issued during the brainstorming session). Thus the overall scoring is the interest usually prevails.
So for me this method is infallible! And the results have always been there to visit! ;-)

I had not intended this blog to writing "tickets mood. Besides, I had even vowed not to do because I wanted this blog to be primarily an educational site.

But sometimes there is anger that immerses you in frustration too much ... And now I know only one remedy: to express their anger and move on. I'll explain here what Web 2.0 is a huge deception, hoping to still make a small stone to the mountain of educational controversies that piles up on the net.

I - A brief history of the case for those who have not followed:

My anger is a party ticket blog Bernard Sady which showed our dear Mr. Lefebvre hesitating on a matter Web 2.0 Jean-Jacques Bourdin . I actually could begin to express my disagreement on the subject.

Today is the site of UPS I see reoffend case with our dear Mr. Hamon ... :-(

II - How Web 2.0 is a hoax?
Web 2.0 is a marketing concept, hollow. And it is hollow because it has no basis! Everything that defines Web 2.0 existed 10 years ago (I might even say 30 years if we consider the Minitel in our analysis. What was the Minitel rose so it was not already online interactivity? ). Interactivity because that is what it is therefore already existed a functional point of view. Then the number of users Growing helped us achieve the critical mass that we move to a "functional interactivity" to "is not interactivity. This phenomenon is well known innovators. An innovation if it wants lasting in time must cross the gap between early adopters (early adopter) pragmatists (early majorité).

Yet is it necessary to devise a marketing concept whenever an innovation is the gap? When mobile phones were democratized GSM has taken a new dimension ... Provided it is it is necessary to speak of GSM 2.0? No!

So why talk about web 2.0? And especially why he invented so many cousins? Enterprise 2.0? The manager 2.0 ? The RH 2.0 ? The city 2.0 ? ... Etc..
Do we understand ... this is the end of 2.0 that I call hoax! Not content sites and neither the articles ...! ;-)

Personally I would advocate is to go through a phase of questioning (or even research) on what seems again to be sure how much of what we're talking ...! This is for example the posture of David Abiker who wonders here on his facebook friends with Julien Dray (my answer to his question here ). It was easy to talk of friendship ... 2.0 David thank you for not having done it! ;-)

III Back on the case and open questions for discussion:
Now that the deception is unmasked ...
- Mr. Bourdin A: Do you think your question its legitimacy was in your talk show (to be renamed "political interview 2.0;-P) Why not invent radio RMC 2.0 ... Is not Radio interactivity!?;-P

- To all the commentators of the blogosphere:
Go and hide the long citizen who is behind your nickname and your avatar? Could it not be more constructive and better liver in our comments?

- In the blogosphere:
Could it not be more accessible to visitors lambda and stop growing (and praising) a small piece of land free of cultural everyone?

- A UPS in particular:
Your role is to decrypt the media ... So why put a video like that without question the legitimacy of the reporter's question? The blogosphere is a medium to full ... why not make a critical analysis media treatment of it produces? It seems to me that there is much to say ... Including the reasons why the blogosphere to adopt the same reflexes as the mainstream press by locking themselves on subjects which interest her ...?

And lean six sigma in all this ...!? No report ...! I could try to make a comparison with the lean and waste caused by the loss of time that generates controversy but I will not do better than this article and indeed I am "emptied"! ;-)

It is sometimes good to revisit the state of the art of some of our indicators to see what is being discussed and further reflection ...
Here is a brief overview of the history of the service rate, one of the Indicators most used in the Supply Chain:

Helmut Schneider (1981) is one of the first authors to have made a review of systems for measuring the level of service and putting into perspective the costs attributable to stock-outs.

Lagodimos In 1992 further defined the concept of service rate by introducing three new measures are:
- The likelihood of seeing a break on a product on a period.
- The "fill rate" which represents the portion of the command that is delivered to the customer with the available stock.
- The "modified fill rate" of the formula 1 - ("The average supply disruptions before" / "The average demand over a given period")

In 1998 the work of Silver define the concept of "fill spleen. Even if the flag is commonly called "fill rate" of new measurement systems appear as the "volume fill rate (VFR), the" order fill rate (OFR) and the "line fill rate (LFR) that correspond to the fraction what is delivered compared to what has been ordered by the customer. The three indicators are based respectively on the volume (quantity or amount), the complete commands or command lines complete.

Subsequently these indicators have become more complex by integrating the concept of time. Thus appeared the indicator On-Time Delivery (OTD) which allows to obtain the fraction of the command that is delivered to the customer on time. That indicator is also interesting in the sense that it is representative of the client's vision and can reveal problems other than the availability of stock.


This story inspires service rate 3 reflections:
1 - A dominant design that hides some complexity of calculating the indicator:
Indeed, we all speak the same thing when we talk about the indicator service rate. But in fact, behind the amazingly simple definition of the indicator (percentage of the command that is delivered) lies a vast complexity. Here are some questions we may need to ask ourselves:
- What is the perimeter controls observed over the period? Orders to be delivered in the period? Orders placed in the period? Commands whose first delivery was made on the period? Orders for delivery is fully realized?
- What is the denominator (which is ordered)? The lines starting from the customer ordered? The lines came from the Purchaser (Lines commissioned for the extraction lines rejected by the computer system)? Lines recorded by the data entry operator (which can spread by itself some lines that cause problems)?
- What is the numerator (which is included)? This is partly delivered? What is completely left?
- What date is reflected in the indicator OTD? ship date? the theoretical delivery date? the date of actual delivery?

2 - The service level is an internal indicator of performance before being a quality indicator.
Indeed the rate of service provided before any information from a shortfall suffered directly by the company but has little interest felt by the customer. For example if the client does not update its file section, it will pass orders on items closed. These command lines will be "rejected" in the information system so that the line is not delivered will not appear in the service rate. On this type of problem: on the side of the business we lose a sale on the new product (it should be noted that some companies are introducing automatic substitution but this can cause problems at the customer upon receipt of the unknown product ) and the client side we suffer a shortage of stock.
Moreover, if the indicator OTD has a good alternative as monitoring the quality of customer service, it is little used because logisticians focus on what is delivered that is delivered on time.

3 - Performance indicators of the supply chain should not stop at the borders of the enterprise:
Too often (apart from some giants of the GSA, on certain families of products with high turnover) players mass distribution is confined to measure their own service rate. But the supply chain is a process that does not stop cross-border business. It is therefore essential that all stakeholders (manufacturers and distributors) are finally becoming aware of the need to work together on a common service level and unique than the linear store. This is called CPFR (Collaborative Planning, Forecasting and Replenishment), is widespread in the USA. Arrived in France in the 2000s ... It will, in my opinion, even long before this process is widespread in Europe ...

So finally, I will address two boards to my friends Logistics:
- If you want to start LSS project on service levels: consider the vision of your customer (see one of your client's customer) rather than recovering as is the service rate used in your business.
- and phase improvement: you lean on the CPFR process, you certainly inspired solutions which you never thought.

You know what ...!? I leave the cinema with my beautiful and sweet. We went to see "For Her", a French thriller. Very nice movie that I served on a tray on a beautiful article: The mind map!

The mind map, mind map or mind map (you choose the term) is used by the hero (played by Vincent Lindon) to build the escape plan. Here is the plan recovered the teaser:

We do not see very well on that because the scheme is a bit crowded but if you go see the movie you'll see how it is constructed throughout history. That's a nice use of mind map!

If I speak the mind map is that this tool can also be used as part of a Lean Six Sigma project. Using this tool the best known is of course the Ishikawa diagram (fishbone on).

I take this opportunity to highlight the deception that is the invention of the fishbone ... Mr. Ishikawa did not invent mind map ... In our classrooms we'd better talk about the mind map and use varied that we can do rather than presenting a very simplistic version that in fact this gentleman. But as I salute the inventors of lean to the democratization of common sense, I welcome Mr. Ishikawa for the mediation of the mind map!

After this little polemic open ... I'll explain what I'm doing the mind map:
- First I'm using it every time I read a book for me to summarize. Besides, the mind map of LSS top of this blog is a summary of a book on the LSS.
- I'm using is also currently writing a novel.
- I use it when I have a project idea in my head and I would like to ask and go further.
- I use it to make a summary document with links to the branches to the documents.
- I use it for note taking.

short I use a lot ... But then the LSS ... what do I do? Before you say I'll explain the general functioning of the mind map. To make a mind map must begin by making a circle by entering inside the main topic. Then, this round, we must "pull" of the branches by writing ideas relevant to the topic. Then these branches we can still take other classes to deepen some aspects. The mind map is essential because it allows some progress in our ideas while writing them and maintaining a visual aspect that is easy to navigate. For example if you made a report on a specific topic: If your report is 30 pages, you'll have a nice summary you will always have trouble finding a particular item you are looking for. Another point: The mind map gives you an overview both concise and precise about the whole work.

In the LSS project mind map can be used in two phases: the part of analysis and improvement. For the analysis part, where you paired your mind map with the 5 Why method: it can allow you to list the issues of completeness. The 5 Why can trace the source of problems rather than stop the symptoms. With the mind map, 5 Why take on another dimension. Here is a sample mind map with the 5 why in an issue of improving service levels:

Once you have identified the "root causes" of the problem then you can use the mind map as a support brainstorming session where you simply browse each of the "ends of branches" and to add other branches which contain ideas for improving problem.

Voili voilo ... I hope this little overview mind map you will want to use it and abuse it!
